The Future of Drupal Is Collaborative: How the Drupal AI Initiative Is Redefining Open Source Marketing

The Drupal AI Initiative is a strategic, coordinated effort launched in June 2025 to channel the platform's innovation into a unified product vision. As co-founders of this initiative, a key role 1xINTERNET is delivering on is leading the global marketing.

Taking responsibility for the leadership of this marketing effort has been one of the most rewarding challenges of my career. Reflecting on those first few weeks, the contrast is stark: we began as an incredibly small, focused group facing a mountainous task.

It was clear to me from the outset that marketing would play a vital role in our success, yet I also knew it would take significant time and a deep commitment to build the necessary momentum. We had to prove that marketing wasn't just an afterthought to the code, but the very bridge that would connect our technical innovation to the needs of the enterprise. 

This journey required constant, close consultation with The Drupal Association marketing team, Drupal CMS leadership, and Drupal founder Dries Buytaert to ensure our strategies remained perfectly aligned with the broader project goals.

Those early days were defined by grit and intuition, but that small seed has since blossomed into a global operation. We have now grown to a scale that exceeds many mid-sized Drupal agencies, providing us with unprecedented access to the best talent available across the industry. 

With specialists spanning Europe, Australia, India, North America, and South America, we have evolved from a humble startup team into a world-class, 24-hour engine of specialized talent driving the Drupal AI narrative forward.

A Unified Front: 31 Companies, One Vision

The most extraordinary aspect of this journey is the spirit of radical collaboration. By DrupalCon Chicago in March 2026, the initiative’s investment had grown to an incredible $1.5 million, with 31 partner companies now contributing funds and committing team members to work in lockstep.

It is important to note that this landmark investment was not isolated to development, as one might typically assume in an open-source context. While the code is the engine, a good product is nothing without awareness, and that is where marketing comes in. 

By ensuring that strategy and storytelling are funded alongside engineering, we have ensured that Drupal AI has a prominent seat at the table in the global AI conversation.

From Execution To Scale: The March 2026 Milestone

While 2025 was all about setting foundations and proving the concept through tactical execution, 2026 marks our shift toward scaling and operationalizing these efforts. This evolution from "doing" to "scaling" crystallized after DrupalCon Vienna; by the time we reached Chicago, the initiative required a more robust, strategic leadership structure.

I was proud to announce the appointment of 10 dedicated Marketing Leads to work alongside me, each a specialist in their field. Each discipline is specifically intended to address key stages in the customer conversion funnel, creating a cohesive ecosystem where each workstream feeds directly into the next:

Behind each of these specialists, we have a number of talented designers, video producers, content writers, content strategists, SEO, analytics and performance marketing experts each of whom plays a vital role.

Managing such a large and geographically dispersed team has become a significant task in its own right. Consequently, the recent addition of Jeremy Chinquist as project manager was seen as essential. The benefits he has brought cannot be overstated. 

By successfully transitioning the marketing team to a sprint-based delivery model, Jeremy has ensured our operational tempo now mirrors the agility and precision of our development counterparts.

Alignment of Marketing and Product Development

A key evolution has been the deliberate alignment of marketing delivery with the product development cycle. Rather than operating as a separate communications function, the marketing team now works in step with each point release, ensuring that new capabilities land with a prepared narrative, supporting collateral, and enterprise-facing messaging.

This was demonstrated at both DrupalCon Vienna and Chicago, where the Driesnote announcements were supported by coordinated marketing activity. Looking ahead, the published Drupal AI Roadmap for 2026 outlines eight capability areas the initiative will deliver this year. Dedicated marketing leads for both existing and pipeline capabilities will ensure that each milestone reaches the right enterprise audiences as it ships.

Events As Market Development

A core pillar of our strategy is the deliberate co-location of Drupal AI Summits within larger, high-profile industry events. Rather than hosting standalone gatherings that speak only to existing community members, we are bringing Drupal into rooms filled with enterprise decision-makers who are actively evaluating AI platforms.

We have already seen the immense power of this model at London Tech Week and the Future of Software Technology Conference in Paris, where attendees came primarily from outside the Drupal community. These visitors represented higher education, government, manufacturing, and enterprise sectors. We are returning to each event this year.

A larger team enables this strategy to grow. On 14 May 2026, I am co-organising the Drupal AI Summit in New York City, hosted within a broader industry event to capture qualified enterprise prospects.

Our ambition is also evolving to include standalone landmark events. The Enterprise AI Summit in Rotterdam departs from the co-location model to serve a different, ambitious purpose: a global showcase of exemplary client case studies, best practices, and emerging trends. We are bringing the best Drupal AI applications in the world to one stage to demonstrate the platform’s power to evaluators. These high-caliber, ambitious events are only now possible thanks to the unprecedented scale of the Drupal AI funding and the capability of our marketing team.

Results That Resonate

Our impact over the last year has demonstrated the growing maturity and influence of the initiative:

  • The Global AI Survey: We conducted a comprehensive Drupal AI Survey, reporting on the state of AI across over 200 participating global organisations. The insights gathered have been instrumental in informing our roadmap and strategy, ensuring we address real-world enterprise needs.
  • 18 Industry Guides in 14 Days: A feat of rapid collaboration delivering sector-specific blueprints for AI adoption.
  • Strategic Global Presence: Showcasing Drupal’s AI capabilities at London Tech Week 2026, the Paris AI Summit, and the AI Summit New York City, positioning the project at the heart of global tech hubs.
  • High-Impact Webinars: We have hosted multiple webinars drawing hundreds of participants, featuring emerging trends in AI and deep-dives into customer case studies.
  • Video Case Studies: Highlighting real-world impact for organizations like World Cancer Day and Southwark Council, providing tangible proof of what is possible.
  • Championing Public Sector Excellence: We have been proud to champion the groundbreaking work of Southwark Council. Through our detailed case studies and articles, we highlighted their AI implementation, which saw the council nominated for and winning the prestigious Digital Leaders AI Impact Award.

Institutional Trust and Global Reach: In January 2026, the initiative demonstrated its reach into the government sector during the European Commission's "Play to Impact" hackathon in Brussels. Over 70 practitioners formed nine teams to tackle challenges using Drupal AI, underscoring the platform’s readiness for secure, impactful institutional applications

Setting the New Standard

The strategies we’ve pioneered, including the sprint models, the multi-agency task forces, the deep alignment with development, and the targeted events programme, are now being adopted by Drupal’s main marketing team. We have demonstrated that when agencies stop competing and collaborate as a unified product team, the results follow.

As we move forward, our focus remains clear: ensuring that every enterprise on the planet knows that Drupal is the premier open-source platform for the AI era.

Cultivating the Next Generation

One of the true highlights for me as marketing lead has been creating a platform for those early in their careers to gain high-level experience. Shining examples include Witze Van der Straeten (Netherlands) and María Fernanda Silva (Colombia), whose contributions have been instrumental. By empowering the next generation, we aren't just marketing a product; we are ensuring the longevity and vibrancy of the Drupal community itself.
